Aligning a New Leadership Team To Support Organizational Growth

Client: National Professional Association
Industry: Not-for-Profit / Membership Association
Size: Mid-Sized National Association

The Opportunity

To better support its people, operations, and strategic priorities while experiencing continued growth, our client introduced a new layer of management. While this created greater capacity, it also fundamentally changed how leadership needed to function.

For the first time, the association needed to operate as an integrated leadership team rather than a group of individual leaders. Executives were now responsible for leading through managers, while managers were stepping into leadership roles that required new skills, greater confidence, and a clear understanding of expectations.

The association partnered with us to complete a five-month Leadership Studio engagement to align its executive and management teams, establish a shared leadership approach, and build the capability needed to lead effectively through this new organizational structure.

Key Challenges

  • How do we transition from a flat leadership structure to a multi-level leadership model?
  • How do we create alignment between executives and managers as one leadership team?
  • How do we equip newly appointed managers to lead with confidence?
  • How do we establish consistent leadership expectations across the organization?
  • How do we reinforce learning beyond the classroom so leadership behaviours become everyday practice?
  • How do we monitor cultural health as the organization evolves?

Our Approach

We began by partnering with the executive team to establish a shared understanding of leadership expectations, strategic priorities, and the role executives would play in developing the organization’s managers.

Building on that foundation, we expanded the Leadership Studio to include both executives and managers, creating opportunities for leaders to learn together while also addressing the unique responsibilities of each leadership level.

Throughout the engagement, we:

  • Facilitated Leadership Studio sessions with the executive team to align leadership expectations, decision-making, and organizational priorities.
  • Delivered a leadership development program for managers focused on communication, coaching, accountability, delegation, and leading people with confidence.
  • Created opportunities for executives and managers to develop a common leadership language and shared expectations.
  • Facilitated leadership booster sessions to reinforce learning, address emerging challenges, and sustain momentum between workshops.
  • Introduced regular Culture Pulse assessments to gather employee feedback, identify trends, and provide leaders with practical insights to guide ongoing improvement.
  • Supported leaders in applying new leadership practices to real organizational opportunities and challenges.

Business Outcomes

As a result of our partnership, the association:

  • Successfully aligned executives and managers around a common leadership approach.
  • Increased confidence among newly appointed managers as they transitioned into leadership roles.
  • Created greater consistency in leadership practices across departments.
  • Strengthened communication, collaboration, and accountability between executives and managers.
  • Established an ongoing rhythm of leadership development through booster sessions and practical application.
  • Gained real-time insights into employee experience through the Culture Pulse, enabling leaders to respond proactively to emerging issues.
  • Built a stronger leadership foundation capable of supporting the organization’s continued growth and evolving strategic priorities.
